The Leadership Signal Problem (It’s Worse Than You Think)

⚡ QUICK SPIN

Most leadership systems look good.

Until real life shows up.

On paper:

  • the strategy is clear
  • the metrics are tracked
  • the dashboards are built
  • the meetings are running

Everything signals progress.

But then pressure hits.

Time gets tight.

Energy drops.

Constraints show up.

And suddenly…

What looked like signal…

Doesn’t hold.

That’s the problem.

Most leaders aren’t struggling with noise.

They’re struggling with something more dangerous:

Performance that looks like signal…until it’s tested.


🛠️ MY TURN

Episode 50 of my podcast "Is Anything Real?" forced me to say something out loud that I’ve been seeing for years.

Not in theory.

In real rooms. With real leaders. Under real pressure.

Most leadership content is performance.

Polished. Confident. Inspiring.

And completely fragile.

I know this because I lived it.

20 years in corporate.

Big budgets.

Big teams.

Big dashboards.

Everything looked sophisticated.

Then I stepped out of it.

Ran a simple test in my own business.

$1,500.


No leads.

No pipeline.

No signal.

And the thing that hit me wasn’t:

“this platform is broken.”


It was:

I’ve been asking the wrong question.

This isn’t a tactics problem.

It’s a reality problem.

Because leadership doesn’t break in calm conditions.

It breaks under constraint.

When:

  • your team is stretched
  • your energy is low
  • your time is compressed
  • your environment gets loud

That’s where the truth shows up.

And most of what we call “signal”…

Doesn’t survive that moment.


📚 THE BACKUP

After 50 conversations across industries, roles, and leadership levels, one pattern kept repeating:

When reality is scarce…myths multiply.

We don’t actually know what works.

So we borrow what sounds right.

We copy what looked successful.

We build systems that feel sophisticated.

And then we call it signal.

But signal isn’t what looks good in a deck.

It’s what holds when things get hard.

That’s the difference between:

  • performance
  • and reality

And most organizations are full of performance.


🛠️ THE SYSTEM

This is the filter I now run everything through.

Not occasionally.

Every time.

The Reality Filter

Before you treat anything as “important,” run this:

1️⃣ Behavior

What actually changes?

Not discussion.

Not visibility.

Not intention.


Behavior.

2️⃣ Tradeoff

What does this cost?

Time.

Energy.

Focus.

Reputation.

If there’s no cost…

There’s no commitment.

3️⃣ Proof

What outcome moves?

Not activity.

Not output.


Outcome.

4️⃣ Constraint Test

Does it still work when:

  • you’re tired
  • your team is thin
  • pressure spikes

If it doesn’t hold there…

👉 it was never real

The Rule

If something fails 2 of these 4:

It’s not signal.

It’s performance.

And performance is what organizations mistake for progress every day.


🤗 YOUR TURN

Take one initiative you’re running right now.

Not five.

One.

Fill this in:

  • The behavior required is ______
  • The tradeoff is ______
  • The proof we want is ______
  • Under constraint, we still do ______
  • We will stop doing ______

If you can’t answer that clearly…

You don’t have signal.

You have activity.

And activity feels productive…

Right up until it doesn’t work.
